Warehouse Network Optimization: A holistic approach with The Beacon Group

When it comes to optimizing warehouse operations, few companies offer a truly end-to-end solution. In this episode of The New Warehouse Podcast, Kevin chats with Bob Hutson, Senior Vice President of Supply Chain and Real Estate at The Beacon Group, about how his team guides clients through the process from concept to implementation.

The discussion highlights how The Beacon Group integrates real estate, technology, and financial modeling to help companies make smarter, faster decisions. As Hutson explains, warehouse network optimization requires foresight and alignment between operations and finance.

From Concept to Execution

The Beacon Group breaks the mold by delivering a comprehensive, hands-on approach rather than merely consulting. “We can basically take a company through conceptual design of their networks and supply chains all the way through implementation, including racking the facility, putting in automation, and turning the key,” Hutson said.

Their proprietary 4Syte software models everything from transportation to ROI, helping clients understand the financial impact of their choices. “It’s involved in cash flows and ROIs and a lot of financial implications to these decisions,” he explained. The result is a truly turnkey experience where the company “owns it with you,” ensuring seamless execution from strategy to startup.

Bridging the Gap Between Financial Implications and Warehouse Operations

Even smaller organizations can benefit from warehouse network optimization. “Every company has opportunities to improve its warehouse network,” Hutson noted. Many assume such studies are too expensive, but quick benchmarking often reveals double-digit savings. “We can save 10 to 15% in the first two or three weeks of the study,” he shared. What often holds companies back isn’t cost—it’s communication.

Operations teams understand logistics; executives focus on financials. “Operations really doesn’t understand the financial implications, and the financial C-suite really doesn’t understand operations,” he said. By bringing both perspectives together, companies can make informed decisions that balance efficiency goals and ROI expectations.

Thinking Holistically About the Future

When it comes to warehouse network design, Hutson’s advice is clear: “Holistically—they need to be looking at their network holistically.” That means factoring in transportation, labor, taxes, and inventory costs, in addition to the distance to customers. “I’ve been doing this for over 40 years, and I’m always surprised at the answer,” he said.

Real-world examples prove the point: companies expecting to stay in Denver ended up in Chicago, or added showrooms alongside distribution centers. The key, he emphasized, is planning ahead. “Be thinking longer term about it, and have a partner that can help you anticipate these things and get out in front of them well in advance of having a problem.”
